Introduction: AI Is Not All-Knowing — and Sometimes It Is Dangerous

So far in this series, we have mostly talked about the benefits and opportunities of AI. But a good manager does not just see opportunities — they also assess risks.

AI is a powerful tool, but like any powerful tool, if misused it can cause harm. In this episode, we examine the most important AI risks and tell you how to manage them.

Risk 1: Privacy and Data Security

When you use AI, you need to send your data somewhere. If you use APIs, your customer data goes to another company’s server. Even if that company (like OpenAI or Google) says they do not store the data, the risk still exists.

What could happen?

  • Sensitive customer data (financial, medical, personal information) could leak
  • Confidential company information (pricing, strategy) could be exposed
  • Violation of data protection laws (GDPR, local regulations) and heavy fines

How to manage it:

  • Data classification: Identify which data is sensitive and which is not. Never send sensitive data to external APIs.
  • Anonymization: Before sending data to AI, remove identifying information (names, phone numbers, national IDs).
  • Local models: For very sensitive data, run the model on your own server.
  • Confidentiality agreements: Sign a DPA (Data Processing Agreement) with the AI provider.
Important: Ask your employees not to copy confidential company information into ChatGPT or similar tools. Many data leaks happen this way.

Risk 2: Bias

AI learns from data. If the data has bias, the AI will also become biased — and worse, it will repeat that bias at scale.

Real examples:

Hiring: Amazon built an AI system for resume screening. Because the training data mostly contained male resumes, the system scored female resumes lower. They had to scrap it entirely.

Lending: Bank AI systems might give lower scores to people from certain areas (who historically received fewer loans) — even if the individual applicant is well-qualified.

How to manage it:

  • Diverse data: Ensure training data represents all groups.
  • Bias testing: Before launch, test the model with different demographic groups.
  • Continuous monitoring: After launch, regularly check if new biases have emerged.
  • Diverse team: The team building the model should itself be diverse — gender, age, background.

Risk 3: Hallucination

Language models sometimes present incorrect information with complete confidence. This is called hallucination. The model produces a completely fabricated answer that looks convincing but is wrong.

Where is it dangerous?

  • Legal advice: AI quotes a fabricated law
  • Financial information: Gives wrong numbers and figures
  • Medical: Suggests incorrect diagnoses or medications
  • Customer service: Promises policies that do not exist

How to manage it:

  • Use RAG: Connect the model to real documents so it uses verified information.
  • Human review: For important decisions, have a human check AI output.
  • Limit scope: Tell the model to only answer about specific topics and say “I don’t know” when uncertain.
  • Source citations: Ask the model to cite its sources. If it has no source, its answer is suspect.
Reality: No AI model is 100% accurate. Even the best models hallucinate. The question is not “Does it make mistakes?” — yes, it does. The question is “When it makes mistakes, how dangerous is it and how do we detect it?”

Risk 4: Vendor Lock-in

When you build your entire system on one specific AI platform (e.g., only OpenAI), you become dependent on them. If they raise prices, discontinue the service, or impose restrictions, you are stuck.

How to manage it:

  • Abstract architecture: Build your system so that switching models is easy. Put an abstraction layer between your code and the API.
  • Multiple sources: Use multiple providers. For example, OpenAI for primary work and Claude as backup.
  • Have an open-source backup: Even if you do not use it, have a Plan B with an open-source model.

Risk 5: Over-reliance

One of the most dangerous risks is when your team gets so used to AI that they cannot work without it. Or worse — they accept AI output without thinking.

Signs of over-reliance:

  • Nobody checks AI output
  • Core team skills have weakened because “AI does it”
  • When AI is unavailable, work completely stops
  • Important decisions are made without human review

How to manage it:

  • Review culture: Establish rules that AI output for important decisions must have human review.
  • Continuous training: Maintain team skills. AI should be a helper, not a skill replacement.
  • Plan B: For every AI-driven process, have a manual alternative method.

Risk 6: Legal and Regulatory Issues

Laws regarding AI are still forming — and every country is writing its own regulations. If you are not careful now, you might face legal problems tomorrow.

Important legal topics:

Intellectual property: If AI generates a text or image, who owns it? There is no clear law yet.

Liability for errors: If AI makes a wrong medical diagnosis and a patient is harmed, who is responsible? The model maker? The hospital? The doctor?

Transparency: Some laws (like the EU AI Act) require that customers know they are talking to AI, not a human.

How to manage it:

  • Legal counsel: Before deploying AI in sensitive areas, consult with a lawyer.
  • Transparency: Tell customers where you use AI.
  • Documentation: Document the AI decision-making process — if you ever need to explain it, have evidence.
  • Stay updated: Follow AI regulations. They are changing very rapidly.

Risk Mitigation — A Practical Checklist

Before starting:

  • Is sensitive data involved? If yes, how will you protect it?
  • If AI makes a mistake, what are the consequences? Is it acceptable?
  • Are there specific regulations you must comply with?
  • What is the Plan B if AI does not work?

During implementation:

  • Have you tested the model with diverse data?
  • Have you included human review for important decisions?
  • Do you have monitoring? Can you tell when the model is performing poorly?

After launch:

  • Do you regularly review model performance?
  • Are you collecting user feedback?
  • Do you have a maintenance and update budget?
